Paper vs digital work orders: the real cost calculation

"Paper work orders don't cost us anything — it's just paper and a pen." It's a statement we hear often, and it's tempting to believe it. The software clearly costs money. The paper doesn't.

But when you work out the real picture — time, errors, missed invoices, audit risk — paper work orders often turn out to be one of the most expensive business processes you have. This article works it through.

The hidden costs of paper

### 1. Time

An average paper work order goes through 7 steps, 4 of which are administrative:

1. Technician fills in the work order (5-7 min on site) 2. Customer signs (1 min) 3. Technician files the work order in a box / folder (1 min) 4. Work order goes to the office (next day, on average) 5. Office retypes the work order into the accounts (5-8 min) 6. Work order is filed in a binder (2 min) 7. PDF to customer (on average never, or only on request)

Total: 22 minutes of administrative time per work order.

At €65/hour technician wage + €40/hour office wage: €11.50 in time per work order, for administration alone.

### 2. Errors

Estimates vary, but in practical conversations with installers, 2-5% of paper work orders never arrive. Causes:

• Work order disappears into a binder without being invoiced
• Work order gets lost between the technician's box and the office
• Work order is illegible due to rain / oil / coffee
• Work order has incomplete customer name/address details, so no invoice can be created

Per lost work order: typically €150-200 in missed revenue (invoice gone) + €30-50 in investigation time. Conservative: €180 per lost work order.

### 3. Audit risk

At a BRL 100 or STEK audit, for any random sample you need to be able to show the corresponding work order within a reasonable time. Paper archive = manual searching. With multiple findings, an audit process can easily run on into a repeat audit (€2000-5000 external + days of internal time).

In practice: one process improvement that prevents a repeat audit = often the entire software budget earned back in one year.

### 4. Customer-friendliness

A customer who wants to request their work order 3 months after maintenance gets, on paper, "we'll email it to you by next week at the latest". With digital: in their inbox in 30 seconds. No direct cost, but a difference in customer satisfaction that counts at the quote stage.

The four scenarios

### Scenario 1: Sole trader — 50 work orders/month, 1 technician

"My company is different"

Two common objections:

"We only use paper for small jobs, for big jobs we have Excel."

Excel lowers part of the time costs, but raises the error risk (formulas, copy-paste errors, no version history). In migration practice we actually see Excel users achieve the most cost avoidance — paper users mainly win on time.

"My technicians don't want phone work."
